Why we built a bulk colorization pipeline, the engineering challenges we faced, and what production-scale chapter colorization actually requires.

Why Bulk Colorization Changes Everything for Publishers
When we started colorizing webtoon chapters for publication, the first thing we learned was that single-image colorization tools are essentially useless for production work. A typical webtoon chapter has 40 to 80 pages. Colorizing them one at a time — even with a fast AI tool — produces inconsistent colors across every page. A character’s hair might be auburn on page 12 and chestnut on page 13. Backgrounds shift hue between panels. The result looks like it was colored by a different artist every page.
Bulk colorization isn’t just about speed. It’s about treating an entire chapter as a single unit of work, the same way an artist would. When a human colorist works on a chapter, they establish a palette on the first page and carry it forward. They see scene transitions and maintain mood. They don’t forget what color the walls were three pages ago. Any production-grade colorization tool has to replicate that continuity, and that’s only possible when the tool processes the full chapter at once.
This is the core reason we built Watashi Colorizer as a bulk pipeline from the start. Not as a single-image tool with a batch mode bolted on, but as a system designed from the ground up to understand chapters as connected sequences of art.
The Engineering Challenge: Cross-Page Color Consistency
The hardest problem in bulk colorization isn’t processing speed — it’s consistency. AI models process images in fixed-size batches, and any two batches will produce slightly different color interpretations of the same content. If a scene starts at the bottom of page 30 and continues at the top of page 31, and those two pages land in different batches, you get a visible color seam right in the middle of the action.
Our solution was virtual image splitting. Instead of sending whole pages to the AI, we scan each page for black panel dividers — the pure-black horizontal bands that separate scenes in webtoon format. We split pages into individual art bands at these dividers, then regroup the bands by scene continuity across page boundaries. The bottom of page 30 and the top of page 31 end up in the same AI batch, so the model sees and colors them together.
This required months of tuning. The divider detection has to distinguish pure-black panel separators from dark art content like shadows, hair, and night scenes. We scan every row of every image, classifying pixels with an RGB threshold of 15 — only near-pure-black counts. Anything with visible texture, even subtle grayscale values of 10-30 per channel, is recognized as art and left intact.
From Single Images to Full Chapters: Building the Pipeline
The full pipeline works in four stages. First, every uploaded image is scanned and split into virtual images at detected black voids. Second, those virtual images are batched together based on scene continuity, respecting a maximum aspect ratio so the AI receives enough resolution. Third, each batch is stitched into a single tall image, sent to the AI, and the colorized result is sliced back apart. Fourth, all colorized bands are composited back onto their original canvases at exact original dimensions.
The batching step is where the most complexity lives. We score every boundary between adjacent virtual images by scanning for fully-black rows — not averaging pixel darkness, but counting rows where 95% or more of pixels are pure black. If a boundary scores high, it’s a safe place to split batches. If it scores low, there’s art spanning the boundary and we keep those images together. This row-based scoring catches details that pixel-averaging misses, like a single line of dialogue text on a black background.
Production Requirements That Shaped Our Approach
Several production requirements drove architectural decisions. Output must be at exactly the original dimensions — publishers need files that drop into existing workflows as direct replacements. Character colors must be controllable at the hex level, because publishers have established style guides. The tool must handle manga, manhwa, manhua, and webtoon formats without manual configuration, because a production team shouldn’t need to tweak settings per series.
We also learned that compression matters at scale. A single 2000×8000 pixel PNG page can be 10MB or more. Multiply by 60 pages and you’re moving 600MB through the pipeline for one chapter. Auto-compression at ingest — re-encoding oversized PNGs as JPEG q92 without changing dimensions — cuts that to under 100MB while preserving every pixel of visible quality.
These aren’t features you think about when colorizing a single test image. They’re the requirements that surface after your hundredth chapter, when pipeline efficiency and output consistency become the difference between a usable tool and a toy.
What We Learned Publishing Colorized Chapters
After colorizing thousands of pages across dozens of series, the most important lesson is that consistency beats peak quality. A chapter where every page is good is far more publishable than a chapter where five pages are stunning and the rest are visibly different. Character palettes, context learning, and scene-aware batching all serve this single goal: make the full chapter look like one artist colored it.
The second lesson is that editing is not optional. No matter how good the AI gets, some panels need manual adjustment. A character’s eye color might drift. A background mood might not match the script. Our edit mode lets you give natural-language instructions to fix specific panels without reprocessing the entire chapter, because in production, the ability to make targeted corrections is just as important as the initial colorization quality.
